For owner-operators
Stop meaning to sort out AI. Build it yourself, in 90 days.
A 90-day sprint where you build the AI your business needs, with me guiding, until you can run it without me. Not a course you half-watch, and not a black box someone else owns.
The bit you keep meaning to get to
You already know AI could take a load off. The numbers you dig out of a spreadsheet every week. The quotes and invoices that eat your evenings. The emails you write three times before they're right. You've seen it could help, you just haven't had the time to work out where to start, or the confidence to set it up without breaking something. So it stays on the list, and the gap between the owners using this stuff and the ones meaning to gets a bit wider every month.
Why you build it, and not me
I could just build this for you. Plenty would. But then you're back to square one the day it needs a change, ringing someone, waiting, paying again.
You come out of this able to do it yourself, because you're the one who built it. That beats a tidy setup you can't touch, and it means you're not tied to me or anyone else to keep it running.
What you'll walk away with
- Two or three real jobs off your plate, running on their own
- Your numbers a question away, instead of a spreadsheet dig
- The know-how to build the next one yourself, without me
- A setup that's safe, so a handy tool doesn't turn into a leak
The sort of thing we build
- Your accounting talking to AI, so you can ask "who owes me, and how much?" and get an answer
- An assistant that drafts your emails and quotes the way you'd write them
- One or two weekly time-sinks turned into something that runs itself
- The guardrails set up properly, so what's connected stays locked down
How the 90 days go
- Week 1We sit down. Look at where your week goes, and pick the two or three jobs that'll pay off. A plan, not a wishlist.
- Wk 2–12Six build sessions, a fortnight apart. An hour or so each, you at the keyboard and me guiding. We get one thing working properly before we start the next.
- OngoingStuck in between? Send me a message and I'll get you unstuck. Nothing sits broken for two weeks.
- Week 13It's live and it's yours. You're running it, and you walk away with a plain-English playbook to keep building on your own.
Whether it's for you
A fit if
- You'd rather learn to run this than hand it off and hope
- You're busy enough that the admin drag is real
- You'll put in a couple of hours a fortnight to build alongside me
Not for you if
- You want it all done for you while you watch (that's a different job, and I'll point you to it)
- You're chasing the newest shiny tool instead of a result
- You can't spare a couple of hours across the 90 days
Why it's a founding pilot
This is the first run, so I'm taking a handful of founding clients at half the going rate. In return you're happy for me to record the sessions for my own training material, and to say a few honest words if it went well. Anything sensitive or commercial-in-confidence gets redacted before I use a second of it, so nothing about your business goes anywhere. You get the lower rate and more of my attention while the numbers are small.
My guarantee
If your tools aren't live and you're not running them by day 90, I keep going until they are, no extra charge, up to two more sessions. Fair's fair though, that's on the basis you've turned up and done the building in between.
The founding rate
$4,500 all up, and $3,000 a month once the pilot's done. Paid monthly, plus GST. About what a month of admin costs, for something you keep.
What you keep
Your working setup, a template for every job we build so you can spin up the next one, a recording of each session, and the playbook stays yours.
Questions owners ask me
I'm not techy. Can I actually do this?
If you can find your way around email and Xero, you're fine. I set the pace and nobody gets left behind.
I barely have time as it is.
It's an hour or two, twice a month, and the first thing we build usually hands that time back. If you can't spare it right now, I'll say so and we'll pick a better moment.
What if it doesn't work for my business?
That's what the guarantee's for. In the kickoff we only pick jobs with a clear payoff, so you're not spending on a maybe.
Is my data safe?
Setting it up safe is part of the build. We connect things the right way so your client data stays put.
What happens after the 90 days?
You keep running it yourself. If you'd rather I stayed on to run your wider AI strategy, that's my fractional side and we can have a chat.

I'm Todd Johnson, founder of InnovateX. I work with owners as a fractional CIO and AI advisor, helping them work out what to actually do with this stuff instead of chasing the hype. This is me handing that straight to you.
If it sounds like it fits, message me and we'll book a kickoff. First session inside a fortnight. There are only a few founding spots, so don't sit on it too long. And if it's not right for you, I'll tell you straight.
